How to plan a fleet telematics rollout without parking your trucks.

Most telematics rollouts do not go sideways because someone picked the wrong platform. They go sideways because nobody decided who was doing what, in what order, on which trucks — and the hardware showed up anyway. This is the sequence we use, written so you can run it whether or not we are the ones holding the tools.

1. The six decisions to make before hardware ships

Hardware arriving before decisions get made is the single most common way a rollout stalls. A pallet of gateways in the corner of an office is not progress — it is inventory you are now responsible for. Settle these six first.

The honest version: if you cannot answer all six, you are not ready to schedule installs — you are ready to have a planning conversation. That conversation takes twenty minutes and saves weeks.

2. Audit the fleet, not the spreadsheet

Your asset list says you run forty-two vehicles. The yard says you run thirty-eight, two are down for transmission work, and three of the box trucks are a different model year than the list claims. Every one of those discrepancies becomes a harness that does not fit or a truck that is not there on install day.

Before scheduling, walk the fleet and capture, per vehicle: year, make, model, diagnostic connector type, existing telematics hardware, and typical availability window. That last one matters more than people expect — a truck that returns at 4pm daily is a truck you schedule at 4pm, not one you chase at 9am.

Connector type is where mixed fleets bite. Light-duty runs OBD-II. Heavy-duty runs multi-pin diagnostic connectors, and the details shift with make and model year. Bring the wrong harness and the unit reads nothing, or reads garbage. We cover this in more depth in ELD installation.

3. Pilot on five vehicles before you touch five hundred

Pick a small group that spans your fleet — one of each vehicle type you run, not five of the easiest ones. Install them, then let them run for a week of real routes before scheduling anything else.

What the pilot is actually testing is not whether the hardware works. It is whether your install spec works on your vehicles in your operation:

A week-long pilot on five vehicles costs you almost nothing. Discovering a spec problem on vehicle 300 costs you 300 rework visits.

4. Sequencing: how to schedule around dispatch

The goal is that a vehicle is out of service only while it is actually being worked on. That is achievable, and it comes down to how you order the queue.

On-site is the whole point. If a rollout requires sending vehicles to a shop, you have converted an install problem into a logistics problem. Installing at your yard, depot, or lot means your vehicles never leave your operation. That is how a rollout stays invisible to your customers.

5. Write the install spec down

An install spec is one page, and it is the difference between forty consistent installs and forty individual opinions. It should state, per vehicle type: the device, the mounting position, the power source and fuse rating, the routing path, and what constitutes a verified install.

Write it once during the pilot, then hold every subsequent vehicle to it. The value is not the document — it is that a year from now, when a unit misbehaves, you know exactly how it was installed and can check that specific thing instead of guessing.

The spec is also what makes the work auditable. If you cannot describe what a correct install looks like on your fleet, you have no basis to reject an incorrect one.

6. Verification is part of the install, not a follow-up

The most expensive failure mode in a rollout is a vehicle that is marked complete but is not actually reporting. It looks finished. It shows up in the count. Nobody notices until someone pulls a report and finds a gap.

Verification means confirming, before the vehicle leaves the bay, that the unit is powered, connected, reporting into your platform, and — for cameras — producing a clean image on every lens with the aim set correctly. Not "the light is on." Confirmed in the platform.

This is the step that gets skipped under schedule pressure, and it is the one that determines whether your rollout produced data or just produced installed hardware. If your installer is not verifying in your platform before leaving the vehicle, that is worth a conversation.

7. Five rollout mistakes that cost real money

Straight answers

How long does a fleet telematics install take per vehicle?

It depends on what is going in and what the vehicle already has. A single plug-and-play tracker is quick. A hardwired gateway plus a dual-facing camera on a heavy tractor is a longer job, because the power source, the camera run, and the trim work are separate tasks. The number that matters to your operation is not per-vehicle time — it is how many vehicles a crew clears per day, because that sets the length of your rollout.

Should we install everything at once or in phases?

Phase it, in nearly every case. A phased rollout lets you pilot on a small group, confirm the data is landing correctly, and correct the spec before it gets repeated across the fleet. All-at-once means any spec problem is replicated everywhere before anyone notices.

Do our trucks have to come off the road for a rollout?

They should not, beyond the time each one is actually being worked on. On-site installation at your yard, depot, or lot means vehicles cycle through between runs. A vehicle is down while it is being wired, then it goes back to work.

Who coordinates the hardware shipment?

Someone has to, and it should be settled before installs are scheduled. The common failure is hardware arriving weeks before or after installers do. We coordinate directly with your hardware vendor so units arrive as installs are scheduled, instead of sitting in an office.

Can you handle a fleet that runs more than one platform?

Yes. Mixed platforms are normal — often the result of an acquisition or a partial migration. We install Motive, Netradyne, and Samsara day in and day out, and effectively any 12-volt telematics platform.
