Switching telematics platforms: what actually happens to the hardware in your trucks.
Platform migrations get evaluated on features, pricing, and support. Then the contract gets signed and somebody has to physically remove one set of hardware from every vehicle and install another, without stranding a truck or breaking a compliance record. That second half is where migrations actually succeed or fail, and it is the half nobody budgets for.
1. Platform switches are where wiring sins surface
Every shortcut taken in the previous install becomes visible the day someone tries to remove that hardware. The taped splice nobody thought about. The power tap on a circuit that made sense to somebody once. The camera cable stuffed behind a trim panel rather than routed through it.
This is genuinely useful information, and it is free. A migration is a complete audit of your fleet's 12-volt work, performed one vehicle at a time whether you asked for it or not. The only question is whether anyone writes down what they find and does something about it, or whether it gets covered back up under the new hardware.
2. Wiring debt, and why it compounds
Wiring debt is what previous installs and rushed removals leave behind: cut looms, dead splices, abandoned power taps, unlabeled cable, and holes in dash panels. Like any debt, it is invisible until something forces you to deal with it, and it accrues interest — each new install on top of it is harder, slower, and more likely to go wrong.
The compounding is the real problem. A tech installing a new gateway into a dash with three generations of abandoned wiring cannot tell which loom is live, which is dead, and which one matters. So they work around it, adding a fourth layer. Three migrations later, nobody can diagnose anything without pulling the whole dash apart.
A migration is the natural moment to pay this down, because the panels are already off. Skipping it is the most expensive kind of savings.
3. What a clean de-install involves
"Remove the old unit" sounds like one task. It is four, and skipping any of them is what produces the mess the next person inherits.
- Hardware out, including everything upstream. The unit, its harness, the antenna if there is one, and any inline modules — not just the visible box.
- Power taps undone properly. The circuit is returned to its original state. A tap that gets snipped and taped off is a dead splice you have just donated to the next install.
- Cable removed from its full run. If it was routed through the headliner and down the A-pillar, it comes back out of the headliner and the A-pillar. Cable cut at both ends and abandoned in the middle is the single most common shortcut.
- Cab restored. Trim seated, clips intact, no new holes, nothing left rattling. The vehicle should not carry evidence that a system was ever there.
Done properly, the new platform then goes in on fresh, correct connections rather than inheriting someone else's compromises. That is the entire argument for doing removal and installation in the same visit, by the same crew, to one standard.
4. Sequencing the cutover
The sequencing goal is simple: no vehicle should ever be running a route with neither system properly connected, and no vehicle should be out of service twice when once would do.
- Confirm the new platform account is live before touching a vehicleSomeone must be able to log in and see a unit appear. Without that, verification is impossible and you are installing blind.
- Pilot the swap on a small mixed groupOne of each vehicle type. Run them for a week on the new platform before scheduling the rest. Confirm the data is what you expected, not just that data exists.
- Sequence remove-and-replace in a single visit per vehicleOld hardware out, wiring restored, new hardware in, verified, done. The vehicle is down once.
- Group by vehicle typeRepetition is speed, and consistency across identical vehicles is what makes the fleet diagnosable later.
- Keep the old platform active until the last vehicle is verifiedOverlapping subscriptions for a few weeks is cheap. A coverage gap during cutover is not.
- Batch the stragglersTrucks that were out on install day get caught up in focused catch-up days, not chased one at a time for six weeks.
5. Keeping compliance continuous
Whether the ELD mandate applies to your operation, and which exemptions you might fit, is a question for your safety manager or your counsel. We do not give legal advice, and you should be wary of an installer who does.
What is squarely an installation question is continuity. Once you know what you are required to run, the wiring should never be the weak point:
- Sequence so a vehicle is never dispatched mid-swap with neither system properly connected
- Verify engine data live in the new platform before the vehicle leaves — not that the device powered on, that the ECM connection is reading
- Confirm the correct harness for each vehicle rather than assuming the old one transfers; connectors vary by make and model year
- Keep a record of which vehicle was cut over when, so any question about a given date has an answer

6. Questions to ask before you sign
These are the questions that determine what the migration actually costs you, and they are rarely in the proposal.

Straight answers
Can the old telematics hardware just be left in the vehicle?
It can, but it rarely should. Abandoned hardware keeps drawing power, occupies the mounting position and diagnostic port the new unit needs, and makes future diagnosis harder because nobody remembers which loom belongs to what. It also means a device you no longer monitor is still wired into the vehicle.
Can the old unit come out and the new one go in during the same visit?
